Every startup that outgrows Docker Compose eventually asks this question. We have helped teams make this decision more times than we can count, and the answer is almost never obvious from the outside.
Here is the honest comparison.
What We Are Actually Comparing
ECS (Elastic Container Service) is AWS's container orchestration service. You define tasks (containers), services (how many replicas), and a cluster (where they run). AWS manages the control plane. You manage almost nothing.
Kubernetes is an open-source container orchestration platform. On AWS you run it as EKS (Elastic Kubernetes Service). You get significantly more control, significantly more complexity, and a much larger ecosystem of tooling.
Both solve the same core problem: running containers reliably in production at scale.
The Case for ECS
ECS wins when:
Your team is small (under 10 engineers) and you are on AWS. The cognitive overhead of Kubernetes is real. Configuring a production-ready K8s cluster, understanding Deployments vs StatefulSets vs DaemonSets, managing Helm releases, setting up cert-manager, external-dns, cluster-autoscaler - this is weeks of work before you run a single production workload.
ECS is significantly simpler. You define a task definition (a JSON file describing your container), create a service, and point it at a load balancer. That is most of it.
You have no Kubernetes expertise on the team. Running Kubernetes without someone who has operated it in production is a support ticket waiting to happen. ECS fails more gracefully and has better AWS-native integrations for CloudWatch, IAM, and networking.
You are running a small number of services. ECS scales fine to 20–30 services. For most Series A startups, ECS is plenty.
The Case for Kubernetes
K8s wins when:
You need advanced deployment strategies. Blue-green deployments, canary releases, traffic splitting - these are built into the Kubernetes ecosystem via tools like Argo Rollouts. They are possible in ECS but require more custom work.
You want to be cloud-portable. ECS is AWS-only. Kubernetes runs on every cloud provider and on-premises. If you have any chance of needing to run on GCP or Azure, K8s avoids a future migration.
You have 15+ microservices. At this scale, the operational tooling around Kubernetes (Helm, ArgoCD, GitOps workflows) starts to pay for itself. Managing 20 ECS services with separate CloudFormation stacks gets messy.
Your engineering team has K8s experience. If your senior engineers have already run Kubernetes in production, the complexity cost drops significantly.
You are hiring engineers who expect K8s. In 2026, experienced platform engineers who want to work with interesting infrastructure expect Kubernetes. Running ECS can limit your hiring pool.
The Actual Decision Framework
We ask teams three questions:
1. How many services are you running today, and how many in 12 months?
- •Under 10 services: ECS
- •10–20 services: Either works, lean toward ECS for simplicity
- •20+ services: Kubernetes
2. Do you have someone on the team who has operated K8s in production?
- •Yes: K8s is viable
- •No: Start with ECS. You can migrate later.
3. Are you planning to run on multiple clouds or on-premises in the next 2 years?
- •Yes: K8s
- •No: Either works, lean toward ECS on AWS
Migration Cost: ECS to K8s
The most common pattern we see: teams start on ECS (correctly), grow to 15–20 services, and then migrate to Kubernetes.
How hard is that migration?
Harder than people expect, but doable. The main work:
- •Write Kubernetes manifests or Helm charts for every service (2–4 hours per service)
- •Set up the cluster and core tooling (cert-manager, external-dns, ingress controller): 1–2 weeks
- •Migrate services one at a time with blue-green traffic shifting: 2–4 weeks
- •Decommission ECS infrastructure: 1 week
Total: 6–10 weeks for a typical 15-service startup. Not trivial, but not catastrophic either.
What Most People Get Wrong
"We should use Kubernetes because it's industry standard."
Industry standard for what scale? Google's infrastructure is not your infrastructure. Kubernetes is the industry standard for teams that need it. For a 6-person startup, "industry standard" is not a sufficient reason to take on the operational overhead.
"ECS doesn't support X feature."
Usually, ECS does support it, you just have not found the documentation yet. ECS has added significant capabilities over the last few years: service discovery, service mesh integration with App Mesh, capacity providers for Spot, and more.
"We'll start with Kubernetes and figure it out."
We have cleaned up multiple startups' production Kubernetes clusters that were set up by engineers who "figured it out." Misconfigured resource limits, no pod disruption budgets, autoscaler settings that caused cascading failures. Start with something you understand.
Our Recommendation
If you are a Series A startup on AWS with under 15 services and no dedicated platform engineer: use ECS. You will ship faster, have fewer incidents, and sleep better. When you grow to the point where ECS is actually limiting you, the migration path to Kubernetes is well-understood.
If you have a platform engineer, 15+ services, or real portability requirements: use EKS. Set it up correctly from day one - with Terraform, Helm, ArgoCD, and proper monitoring - and it will serve you well.
The worst outcome is choosing Kubernetes for the wrong reasons and then running it badly. A well-run ECS setup beats a poorly-run Kubernetes cluster every time.
